Custom CRM vs. HubSpot: Which Makes Sense?

HubSpot is excellent software. It is also priced per seat in US dollars, and built for a sales process that may look nothing like yours. Here is how to decide between HubSpot and a custom CRM without the sales pitch from either side.

A Calgary renovation company signs up for HubSpot's free CRM. It is great. Six months later they want automatic follow-up sequences and proper reporting, which live in Sales Hub Professional. Now the bill is per seat, every month, in US dollars, with a one-time onboarding fee on top. Suddenly the question is not "is HubSpot good?" but "is this the best use of the money?" That is the real custom CRM vs. HubSpot decision.

What HubSpot costs in 2026

The five-year math

Software decisions are long. Here is a simple comparison for a team that needs Professional-level automation. HubSpot figures use the annual Professional price and a USD to CAD rate of about 1.37, which moves around. Custom figures are typical Calgary market ranges for a focused CRM, not a quote.

The pattern is clear: per-seat pricing scales with headcount, while a custom CRM mostly does not. At two or three users, HubSpot is clearly cheaper, and Free or Starter may be all you need. Around eight paid seats the two are roughly even, and past ten the gap swings toward custom, especially if you also pay for separate quoting or scheduling tools. When HubSpot is the right call

When a custom CRM wins

The middle path most people miss

It does not have to be all or nothing. Common hybrids we see work well:

  1. HubSpot Free for contacts, plus a small custom tool for the part it cannot do, such as a quote builder or job tracker that syncs back.
  2. Custom CRM for operations, plus a dedicated email tool for marketing, so you get campaign features without paying per seat for staff who never send email.
  3. Start on HubSpot, plan a migration. Use it while you learn what you actually need, keep your data clean, and build custom when the seat bill tells you to. Just make sure you export regularly.

Open your current CRM and count how many users logged in this month and how many features you actually used. If you are paying for seats and tiers you barely touch, that is money you can recover today, whether or not you ever build anything custom.

Questions to answer before you decide

  1. How many people will need a login in two years, not today?
  2. Which three tasks eat the most admin time each week?
  3. What happens after a deal is won, and which tool handles it?
  4. Does your team keep a side spreadsheet? (If yes, see when spreadsheets stop working.)
  5. What would it cost to leave HubSpot (or any vendor) in three years, and can you export everything?

What a custom CRM build actually looks like

If the numbers point to custom, the process should be boring and predictable:

  1. Workflow mapping (a few hours). Walk through a real job from first call to paid invoice, and note every place information gets retyped.
  2. Phase one scope. Pick the smallest version that replaces your current tool: contacts, pipeline, follow-up reminders, lead capture from your website.
  3. Build and test (typically 4 to 10 weeks). You should see working screens every week or two, not one big reveal at the end.
  4. Data move and training. Import your HubSpot export, run both systems side by side for a short overlap, then switch.
  5. Phase two. Add quoting, scheduling or QuickBooks sync once the team is comfortable.

Don't forget the Canadian details

Whichever way you go, CASL applies to any commercial email or text you send, so your CRM must track consent and unsubscribes. Alberta's privacy law (PIPA) expects you to protect customer information and limit access to it. And if your software is billed in USD, budget for exchange-rate swings.
